Before you begin

Write down fixed appointments first, then estimate the effort for three important tasks. Include preparation and travel where relevant. Ask the assistant to flag conflicts rather than silently moving commitments. Treat the result as a proposal. Check priorities yourself, leave space for interruptions and compare the plan with actual work at the end of the day.

Plan around the actual day

Suppose a solo business owner has a supplier call, two quotations and a delivery collection to handle. Block the fixed call and travel time first. Estimate the quotation work using similar past jobs, then leave a buffer for missing details. If the tasks do not fit, ask the assistant to show the conflict and suggest a choice. It should not solve the problem by pretending everything takes less time.

Compare planned and actual effort

For five working days, note when each planned task starts and finishes. Record interruptions separately from estimation errors. A recurring forty-minute supplier call should not remain a fifteen-minute calendar slot. Adjust tomorrow’s plan using what happened today. Look for tasks that depend on an answer from someone else; schedule the request for information before scheduling the work that needs it.

Keep priorities visible

Write the reason for the day’s first priority in one sentence. An urgent-looking email should not automatically replace a committed customer deadline.
